Kyle Coldiron
For twenty years I led operations, engineering, and capital allocation in upstream oil and gas, working first at Chesapeake Energy and then at Vital Energy, where I served as Vice President of New Well Delivery. I ran a billion-dollar annual capital program in the Permian Basin, led $2.7 billion of M&A due diligence, and worked directly with the CEO and Board on capital allocation. Vital was acquired by Crescent Energy in December 2025 in a $3.1 billion transaction. That kind of outcome follows when operating discipline and capital efficiency become institutional habits.
Coldiron Advisory exists to bring that same level of rigor to small businesses that could never afford a full-time COO. That means automated reporting and accountability, real capital discipline, structured leadership rhythms, and organizational design built around outcomes. The kind of operating clarity a public company runs on, brought to a $5–50 million company.
AI is revolutionizing the way public companies operate. I bring those same AI-enabled processes to small business. What used to require a Big Four consulting engagement at $250K, I now deliver for a fraction of the cost. I've worked with these firms; I know what they deliver. The analyst layer of a traditional consulting engagement is exactly what AI compresses best, which frees the senior operator to spend time on judgment, conversations, and implementation. That's what makes it possible for a $10 million company to afford the same level of operating leadership a $10 billion company would expect.
What I do
Operating System
Weekly KPI reporting that lands in your inbox every Monday morning. A leadership meeting rhythm that drives decisions instead of consuming time. Workflows that turn data into operating decisions. The systems that make sure leadership knows what's happening in the business — every week, not every quarter.
Capital & Economics
True job, customer, and product-line profitability — not what the P&L shows, what the work actually delivers. Investment economics and capital allocation. Monthly financial review that turns numbers into action. The financial literacy a public company takes for granted, translated into private-company practice.
People & Organization
Org design that aligns the team with where the business is going, not where it's been. Hiring scorecards and interview frameworks. Incentives that drive the right behaviors. The hard performance conversations most owners avoid. Building a leadership team that pulls in the same direction.
